Measuring GEO: why AI citations matter more than rankings
Your keyword still ranks first, but prospects say: 'ChatGPT recommends your competitors.' Generative AI engines bypass the traditional click path entirely. Your SEO reports won't show what's happening. GEO measures how frequently your brand appears in answers when generative AI engines like ChatGPT, Perplexity, Google AI Overviews, and Claude respond to user questions. It operates on a different system than tracking your position in search results. These are two separate ways of keeping score.
Six months ago, a B2B software company hired us. Their SEO metrics looked good: target keywords in the top three, organic traffic up 18% quarter over quarter. Revenue didn't move. Sales kept reporting the same thing: more and more prospects said on first calls that they'd asked ChatGPT, and it recommended three different vendors. The company was spending heavily to keep a number-one ranking for a page that fewer people were actually clicking through to.
That's where GEO measurement gets stuck today: your old metrics keep rising while a different conversion path is already open.
Why traditional rankings and traffic metrics fail
Traditional SEO is built on a straightforward chain: user searches → sees links → clicks → you get traffic and conversions. Each step is measurable. Google Search Console shows impressions and rankings. Google Analytics shows sessions. Everything connects.
Generative AI engines break this chain in the middle. When someone asks a complete question, the engine delivers a synthesized answer directly. It might cite you, mention your name without a link, or reference your perspective without credit. This creates three problems that traditional metrics can't solve.
First, zero clicks. The answer completes in the chat box. Users don't need to visit your site. Your content works, but Google Analytics shows nothing. Second, there's no fixed ranking. Ask the same question ten times and the engine might cite different sources each time. Answers are generated probabilistically, not retrieved from a stable list. Third, citations are not the same as links. Your brand gets mentioned and positioned as an option. That's valuable on its own, but backlink trackers and traffic tools can't measure it.
You can't answer "How are we doing with GEO?" by showing a ranking screenshot. You need different metrics.
Three new metrics worth tracking
These are the three metrics we use with clients and recommend you set up first.
AI Citation Rate is the percentage of answers where AI mentions or cites your brand or content. To measure it, list 30 to 50 questions your customers actually ask. Consistently query across engines and track how many results mention you. If you appear in 12 of 50 questions, your citation rate is 24%. This tells you whether you're at the table.
Answer Share measures how much weight you carry in each answer. Are you the primary recommendation or buried in other options? Is your entire framework cited or just mentioned in passing? Score each mention from 0 to 3: 0 for not mentioned, 1 for mentioned in passing, 2 for equally recommended, 3 for primary source. Add the scores and divide by the maximum possible score. This tells you where you sit in each answer.
Share of Voice compares your mentions against three to five major competitors across the same set of questions. Calculate your citation count as a percentage of total mentions. This is the most useful metric because it directly shows where you rank on the AI's recommendation list relative to real competitors. Rankings measure you against the algorithm. Share of Voice measures you against actual competition.

How to set up measurement
You don't need a perfect tool to start. Define 30 to 50 questions and organize them by intent (comparison questions, selection questions, and how-to questions). Select three or four engines. Run the same prompts every two weeks with consistent account settings and save the raw responses. For each question, track three columns: whether you were mentioned (citation rate), your score (answer share), and how many times competitors appeared (share of voice).
After two months you'll have a trend chart. You'll be able to say something like: "On ChatGPT, our share of voice in selection questions moved from 15% to 34%, but on Perplexity we're still trailing in comparison questions." That level of detail is what makes an ROI conversation possible.
Watch for one mistake: don't run a huge sample just once. Probabilistic generation means single results have high variance. It's better to ask fewer questions more often than to ask many questions one time. We learned this early. A single large-batch test produced a trend line that reversed completely when we retested.
When we work with clients on GEO, we start by establishing baselines for these three metrics, then adjust content structure and phrasing to earn more citations. We want the numbers to move and to explain why they're moving. In the end, a polished ranking doesn't matter. What matters is that AI actually cites you as the answer.
